The cheapest quote is usually incomplete

A per-kilogram price from a Chinese extrusion mill looks decisive only until the first shipment lands. The figure tells you what leaves the factory gate, not what arrives ready to machine, assemble, or install. In aluminum sourcing, profit is won or lost in the gap between those two numbers.

The usual mistake is to compare suppliers on unit price alone. One quote leaves out tooling, another leaves out finishing, a third assumes the buyer pays freight and brokerage separately. By the time the containers clear the port, the “cheaper” supplier can easily become the expensive one.

The better question is not “What is your price?” but “What is my delivered, duty-paid cost per usable kilogram?”

The costs that hide inside a quote

A serious landed-cost model has to account for every line item that changes the final number:

  • Base extrusion price. The mill price for the profile itself, usually quoted per kilogram or per metric ton.
  • Tooling and die cost. Custom profiles need a die, and that expense should be spread across the volume you expect to buy.
  • Surface finishing. Mill finish, anodizing, powder coating, PVDF, and specialty treatments do not price the same way.
  • Secondary operations. Cutting, drilling, CNC machining, bending, and assembly all add cost and lead time.
  • Packaging. Export packing, protectors, crates, and palletization are not free.
  • Freight and port charges. Ocean freight, terminal handling, fuel surcharges, and domestic drayage can swing the landed cost more than the factory quote itself.
  • Import duties. Standard tariffs matter, but AD/CVD deposits can dominate the whole calculation.
  • Brokerage, insurance, and inland transport. These are small individually and meaningful in aggregate.

A quoted price of $2.80 per kilogram means very little if the same order needs an $1,200 anodizing line item, a $900 die charge, and a freight bill that adds another dollar or two per kilogram before duty is even considered.

Why duties are the biggest variable

For aluminum extrusions from China, duties are not a bookkeeping detail. They are often the number that decides whether the deal works at all. Before comparing suppliers, confirm whether the profile, alloy series, finish, and end-use configuration fall inside the duty scope before assuming a quote is usable.

That scope question matters because a price that looks aggressive on paper can become uncompetitive the moment AD/CVD deposits are applied. The duty is not a tiny percentage adjustment after the fact; it can be a budget-defining surcharge. If the order is misclassified, the penalty is worse than losing margin. It can turn into liquidated uncertainty, retroactive assessments, and a supply chain that looks affordable only until customs gets involved.

This is why experienced importers treat duty exposure as part of product design, not just import paperwork. A profile that looks fine in the factory may still be a poor sourcing choice if its customs treatment makes the landed cost unstable.

Small orders reveal the truth faster than big promises

Pilot orders are useful because they expose how much of the quote is fixed and how much is truly variable. On a small order, fixed costs are brutal. A $900 die charge on 1,000 kilograms adds $0.90 per kilogram. The same die cost on 10,000 kilograms adds only $0.09 per kilogram. Freight behaves the same way.

A 40-foot container that costs $12,000 to move from Asia to North America adds about $10 per kilogram if it carries only 1,200 kilograms of product. Spread that same freight bill across 20,000 kilograms and the impact falls to about $0.60 per kilogram. The metal did not get cheaper. The math simply stopped punishing you for low volume.

That is why a trial order can look absurdly expensive even when the supplier is doing everything right. The goal of a small order is not to prove the lowest possible price. The goal is to expose the real cost structure before you scale.

The only quote worth comparing

A useful quotation should separate the costs that are easy to miss:

  • unit price for the extrusion
  • die or tooling fee and reimbursement terms
  • finish type and finish price
  • machining or fabrication charges
  • packaging specification
  • shipping term
  • lead time
  • payment schedule
  • whether the price assumes export or domestic delivery

Once those pieces are broken out, the quote becomes comparable. Without that breakdown, two suppliers can look a full dollar apart on paper while being almost identical on true landed cost.

The same logic applies to surface treatment. Anodizing or powder coating can be the right technical choice, but the cost needs to be converted into a per-kilogram or per-part basis before anyone celebrates the quote. A finish that adds $1,300 per metric ton sounds modest until the project volume is small and the finishing line becomes one of the largest costs in the order.

A landed-cost worksheet that changes decisions

The fastest way to avoid a bad order is to build the full landed-cost number before approving the PO. The calculation is simple, even if the inputs are not:

  1. Start with the quoted mill price.
  2. Add tooling amortized across the expected volume.
  3. Add finishing and secondary processing.
  4. Add packaging and export prep.
  5. Add freight, port, insurance, brokerage, and inland transport.
  6. Add standard duty plus any AD/CVD deposits.
  7. Add a reject allowance for scrap, rework, or damage.

A good worksheet does more than protect margin. It forces a decision about scale. If the economics only work after the order reaches a certain size, that is a real operational insight, not a sales problem. It tells you whether to move slowly, consolidate shipments, redesign the profile, or walk away.

The approval test that prevents expensive surprises

A purchase order is ready only when the margin survives a conservative scenario. Not the best-case freight quote. Not the optimistic duty assumption. Not the supplier’s promise that a finish “should be fine.” The order is ready when the numbers still work after freight rises, duty deposits are applied, and one or two hidden charges show up exactly where they always show up.

That test is unglamorous, but it is the difference between sourcing and gambling.

The cheapest aluminum extrusion quote is rarely the best deal. The best deal is the one whose landed cost stays defensible after freight, finish, tooling, brokerage, inland delivery, and duty exposure are all counted once—and counted honestly.
